Two years of vendor evaluation later, we have a decision and a contract. The programme has just started and I have already learned that our data is worse than the vendor promised it would be.
What would you do differently if you were doing this again? Especially interested in the failures — the successes get written up and the failures are more instructive.

From the vendor side: the data is always worse. The projects that succeed are the ones where the client owns a data clean-up stream that is not the vendor’s line item.

Cut scope for phase one, aggressively. Every migration I have seen fail did so because phase one tried to be phase three.
